Performance management consulting for mid‑market India, built on execution, not appraisal theatre

Seven People Systems is a performance management consulting firm in India, so we work on the whole system. Specifically, we redesign goal architecture, the skills each role needs, review cadence and manager capability as one system. In short, it is performance improvement consulting in India that is diagnosed first, measured at both ends and priced for the mid-market.

The problems we're called in for

When the appraisal cycle runs on time and the business still misses

In practice, performance management consulting firms in India get hired for one of three reasons. However, all three are symptoms of the same thing: goals, skills, cadence and manager capability designed separately, by different people, in different years.

Symptom 01

Appraisal theatre

Annual reviews, forced rankings and rating calibration that everyone completes, yet no one trusts. The bell curve is defended in HR and ridiculed on the floor. Meanwhile, your best people can tell being measured from being processed. That is why agile performance management consulting replaces the cycle with check-ins managers can actually run.

Symptom 02

The busy plateau

Effort is visibly high, KRAs are set, dashboards exist — and quarterly outcomes still slip. That is not a motivation problem; it is a cadence problem. In other words, goal-setting without an execution rhythm produces activity, not delivery.

Symptom 03

Stuck between Big-4 and software

Enterprise consultancies quoted a transformation your budget laughed at. Meanwhile, software vendors sold a tool that automated the old system faster. As a result, PMS consulting for mid-market organisations sits in the gap both of them leave.

600+

organisations across 23 sectors have worked with Seven since 2007 — and in our experience the performance problem is rarely the goals. Instead, it is the cadence that should deliver them, the skills behind them, and the managers who should run it.

Measurement first

Every engagement here starts with a diagnostic, not a proposal

In nine minutes, the People OS Pulse™ locates which of the seven people systems is actually constraining performance. Then, where manager capability is the constraint, we baseline it with DNA-25; where the data exists but the answers don't, AI Powered HR Analytics comes first. Similarly, where roles have changed faster than the framework, a skills inventory starts the work. No diagnosis, no engagement.

Where we work: performance consulting in Mumbai and Bengaluru and performance management advisory in Pune. We also field performance management consultants for Delhi NCR and Hyderabad teams, as well as execution consulting across India and the GCC.

How an engagement runs

Diagnose, design, deliver, sustain — in that order, every time

The same four-step model runs across every practice at Seven. After all, skipping step one is how India ended up with a decade of rebranded appraisal forms. Therefore, performance improvement consulting that lasts starts with a diagnosis.

01

Diagnose

First, Pulse, analytics and instrument baselines name the real constraint: goals, skills, cadence or capability.

02

Design

Next, goal architecture, skills architecture, review cadence and rating philosophy are designed as one system, with your HRMS.

03

Deliver

Then come manager enablement, pilot cohorts and a phased rollout, with senior practitioners in the room.

04

Sustain

Finally, re-measurement against the baseline proves the shift and feeds the next quarter's diagnosis.

A competency framework built across 430 roles for one of India's largest NBFCs: the measurement foundation a performance system has to stand on before any appraisal form is redesigned. It opened three further years of leadership and change work.

Common questions

Performance management consulting in India, asked straight

What does a performance management consulting engagement actually include?
A full engagement covers five connected pieces: a diagnostic of your current system, goal architecture and cadence design, the skills architecture behind each role, rating and calibration philosophy, and manager enablement — followed by re-measurement against the baseline. In practice, most clients enter through one piece, such as a stalled rollout. Then the diagnostic tells us whether the others need touching.
How is this different from buying performance management software?
Software automates whatever system you point it at, even a broken one. Instead, we design the system: what a goal is, how often progress is reviewed, how ratings are decided, and what managers must be able to do. So we are deliberately tool-agnostic and work alongside whichever HRMS or performance platform you already run.
We're mid-market, not an enterprise. Is this built for us?
Yes — deliberately. The gap in India sits between Big-4 pricing and self-serve software. Therefore, our performance management consulting in India is scoped for organisations of roughly 200 to 5,000 people. As a result, you get senior practitioners on every engagement at mid-market economics.
Where does a skills taxonomy fit into performance management?
It defines what good looks like in each role before anyone sets a goal or gives a rating. Goals say what to deliver this quarter, whereas the skills taxonomy says what a person must be able to do, and at what level. Otherwise, ratings drift towards effort and visibility. With it, reviews, development plans and hiring all use the same definitions — and because AI keeps changing roles, it is refreshed every year.
How long does it take, and when do we see results?
Typically, a redesign runs one to two quarters from diagnostic to full rollout, with pilot teams live inside eight weeks. Because every engagement is baselined at the start, you see movement in measured terms — check-in consistency, goal alignment, calibration spread — from the first re-measure, not in anecdotes at year-end.
How do you measure whether it worked?
Against the baseline. Then we re-run the relevant diagnostics, such as the People OS Pulse™, cadence data and DNA-25, and report the delta. If the shift didn't happen, the report says so.
Our last performance transformation failed. Why would this one land?
In our experience, failed rollouts almost always skipped one of three things: a real diagnosis, manager capability building, or an execution cadence after launch. So we sequence all three and treat the managers, not the form, as the system's load-bearing wall. In fact, reviving a stalled rollout is one of the commonest ways clients start with us.

For example, a stalled rollout, an appraisal nobody trusts or a quarter that slipped again. Describe it in a few lines. Then a senior practitioner in performance management consulting in India will come back with a view, not a brochure.

Find out whether it's the goals, the skills, the cadence or the managers

Performance management consulting in India should start with a diagnosis: nine minutes, twenty-one questions, and a report that names the constraint rather than flattering you. Alternatively, skip the instrument and talk to a practitioner directly.
