Coaching skills for managers that change Tuesday’s conversation
Most coaching skills training in India ends with a model on a slide and a manager who still tells. Ours ends with direct reports noticing the difference. It is a four-month manager as coach program: two days of practice in the room, then three monthly coaching labs on real conversations. Finally, the people being coached rate the shift, because they are the only ones who can.

What does a manager as coach program actually teach?
A manager as coach program teaches managers to get results through questions rather than instructions: to listen for what the person already knows, to ask the question that moves them, and to agree the next step instead of assigning it. In other words, it changes the everyday conversation, not the manager’s job title.
The case is now mainstream. Ibarra and Scoular’s The Leader as Coach argues that the manager’s role has shifted from giving answers to drawing them out, because work changes too fast for any one person to know. Meanwhile, Gallup puts at least 70% of the variance in team engagement at the manager’s door. Therefore coaching skills for managers are no longer a soft option. Our leader as coach program builds them on two of our own disciplines, Catalytic Questioning™ and Appreciative Listening™, and it builds them in practice, with real conversations, not role plays about imaginary ones.
Every session is a conversation, coached live. Consequently, managers leave able to coach, not merely able to describe coaching.
One-to-ones, feedback, delegation, a stuck project, a hiring interview. The same questioning and listening skills run through all of them, so the program works on all of them.
Direct reports rate three coaching behaviours at month zero and month four. As a result, the cohort’s report card is written by the only people who know.
Three situations that bring organisations to this service
Capable, busy, and answering every question themselves. Their teams have stopped thinking, because thinking was never required. Coaching skills for managers break that loop, and give the manager their time back.
Leadership has decided that managers should coach, and it has bought manager as coach training before. However, a culture needs managers who can, and coaching culture development starts with a cohort that practises until it holds.
The same managers interview badly, because instinct hires people like themselves. Interviewing is a coaching conversation with a decision at the end. Therefore the program builds it in, so the skills pay off twice.
A coaching model on a slide versus coaching skills that hold
Both are called coaching skills training. However, only one changes what the manager does in tomorrow’s one-to-one. Seven design decisions separate them.
Every row is agreed with the CHRO in the design conversation. After all, coaching skills training India-wide that cannot show the conversation changed should not be bought.
Six deliverables, one manager who coaches
Each manager’s direct reports rate three coaching behaviours anonymously before the program. Then each manager sees their own read, and the cohort sees its average.
The core of the manager as coach program, and of any leader as coach program worth the name: Catalytic Questioning™, Appreciative Listening™, and a simple conversation structure. Every manager coaches and is coached, live, several times a day.
Half-day labs in months one, two and three. Managers bring a real conversation, coach it in the room, and get feedback. Meanwhile, a monthly assignment keeps the practice going between labs.
One lab applies the same skills to hiring: structured, behavioural interviews that find evidence rather than confirm instinct. Consequently, the program replaces a separate interviewing course.
The participant’s own manager is briefed at the start and asked to coach the coach. Therefore the behaviour is modelled from above, which is where coaching culture development actually starts.
Direct reports rate the same three behaviours at month four. Then HR gets a cohort readout: who shifted, who needs more, and what the next cohort should do differently.
Four months, from baseline to re-rating
Baseline
Cohort confirmed, usually sixteen to twenty-four managers. Direct reports rate three coaching behaviours. Meanwhile, the managers’ own managers are briefed.
Two-day workshop
Questioning, listening and the conversation structure, practised on real situations from the room. Finally, each manager leaves with a coaching assignment for month one.
Three coaching labs
A half-day lab each month: a real conversation coached live, feedback, and the next assignment. One lab applies the skills to the hiring interview.
Re-rate & readout
Direct reports rate the same behaviours again. Then HR gets the cohort readout, and managers ready for more join the next programme in time.
What changes for the business, the manager, their team — and HR
A manager who coaches changes how a whole team thinks. Therefore the shift is felt in every seat.
When managers ask instead of tell, teams start thinking for themselves. As a result, decisions get made closer to the work, and the manager’s calendar stops being the bottleneck.
Watch: escalations to managers, decision latencyTelling is faster once. Coaching is faster every time after that, because the team stops coming back with the same question. Moreover, the manager finally has a one-to-one that does something.
Watch: one-to-one quality, manager hours on reworkDirect reports feel it first, because the conversation changes. They are asked before being told, and the next step is theirs. Consequently, engagement and ownership rise together.
Watch: direct-report ratings at month four, engagementInstead of a feedback form, HR gets a cohort readout rated by direct reports. Moreover, the managers’ own managers were part of it, so coaching culture development has a sponsor at every level.
Watch: cohort readout, hiring-quality signalsWhat this work has delivered for clients
Coaching skills for managers are accountable to the direct reports’ second rating. Until the first measured cohort case is published, however, here is the scale of the manager-development work already on the record.
Evidence standard: delivered at scale. Business figures are the client’s own; our work ran alongside them, and we say so. The full write-ups, with situation, what we did and why it worked, are on the case studies page.
Where we work: a manager coaching skills workshop Mumbai head offices run by the cohort, and coach training for managers Mumbai conglomerates roll across group companies. Similarly, leader-as-coach India programmes and a manager-coach program Bengaluru capability centres schedule between release cycles. Coaching skills training Delhi NCR and manager coaching training Hyderabad teams take virtually or in person, while a coaching skills program Pune manufacturers bring to plant supervisors. In short: coaching skills for managers India-wide, a coaching skills workshop for managers that practises, and a manager as coach program India’s CHROs can measure.

Coaching skills for managers, asked the way buyers ask it
Which managers is the manager as coach program for?
Any manager with direct reports who wants their team to think for itself, from first-line managers to function heads. Cohorts work best when managers are at a similar level, so we usually run separate cohorts for first-line and mid-level managers. New managers in their first year often take our First-Time Manager Program first, because it builds the basics this program then deepens.
How is this different from one-to-one coaching for senior leaders?
This program teaches managers to coach their teams. One-to-one coaching for CXOs is a different service, delivered by a credentialed coach to a single leader. In other words, this page is about managers becoming coaches, not about managers being coached. If you need the second, our Executive Coaching page is the right door.
Why four months rather than a two-day course?
Because a two-day course teaches a model, and only the next three months make it a habit. Each monthly lab coaches a real conversation live, and the assignment between labs keeps the practice going. Consequently, the direct reports can rate a change at month four, rather than a certificate at day two.
Does the program cover hiring conversations too?
One lab applies the same questioning and listening skills to hiring: structured, behavioural interviews that find evidence rather than confirm instinct. Managers leave with an interview guide for their next role. As a result, the program replaces the separate interviewing-skills course most organisations buy, and it usually pays for itself on the next hire.
How do you measure whether coaching skills training worked?
Direct reports rate three coaching behaviours anonymously at month zero and again at month four: asks before telling, next steps agreed rather than assigned, and one-to-ones that happen and help. Each manager sees their own shift. Meanwhile, HR sees the cohort readout. A coaching skills training India-wide that measures only satisfaction has not measured anything.
How is the program priced?
Fixed-fee per cohort, quoted after a design conversation. The fee covers the baseline and re-rating, the two-day workshop, three coaching labs, the interview lab and the manager briefings. Venue and travel pass through at cost, while multiple cohorts a year are priced on a programme basis.
Ready for managers who ask before they tell?
Start with a design conversation. After all, that is how coaching skills for managers should begin: which managers, what their teams experience today, and what the direct reports will need to rate differently in four months.
