The framework

The People Operating System™ for Indian companies

Every organisation already runs a People Operating System, whether it designed one or not. In fact, seven people systems decide how work gets done, and the weakest one sets the ceiling for the rest.

So Seven builds those systems through five modules, from assessments to AI. To begin with, take the free People OS Pulse™, which shows you where the constraint sits.

In short

What the People Operating System is

The People Operating System™ (People OS) is a people operating system framework developed by Seven People Systems. It treats an organisation's people practices as seven interlocking systems rather than a list of separate HR processes. In other words, it is a people systems framework India's growing companies can use to see the whole picture at once.

In short, the seven systems describe what any organisation runs. Meanwhile, the five modules describe how Seven builds them: assessments and analytics, performance and execution, leadership, culture, and AI capability. As a result, every programme Seven delivers has a clear place in one system.

Above all, the central idea is simple. An operating system runs at the level of its weakest critical system, so fixing the strongest one first changes very little. That is why the People OS model works as an HR operating system for companies that want to know where to start, and as an HR operating model leaders can act on.

Five modules

In short, each module runs one part of the system and also carries its own products. Between them, they cover how people decisions are made, how work is measured, how managers are built, how behaviour is shaped and how the people function uses AI.

The seven systems

The seven systems the Pulse measures

In short, they cover how an organisation plans, structures, hires, runs, grows, rewards and keeps its people. Seven delivers work directly on four of them, while the other three are diagnosed and designed with you, with specialist partners where needed.

System 1 · Diagnostic plus Module 1

Strategy & Workforce Planning

How the organisation decides what capability it needs next, and whether to build, buy, borrow or automate it.

When it fails: Hiring happens when pain forces it, and the people plan trails the strategy by a year.

Diagnosed through the People OS Diagnostic™ →
System 2 · Diagnostic plus Module 2

Structure & Role Architecture

Roles, decision rights, spans and layers: in short, the frame that goals and accountability have to fit into.

When it fails: Work falls between teams, decisions escalate upwards, and job descriptions describe the past.

Diagnosed through the People OS Diagnostic™ →
System 3 · Modules 1 and 5

Talent Acquisition & Onboarding

How people are selected, and also how quickly a new joiner becomes fully productive.

When it fails: Gut-feel hiring, sink-or-swim onboarding, and no data on whether hires work out.

How Seven works on this →
System 4 · the hub · Module 2

Performance & Execution Rhythm

Goals, the rhythm of progress conversations and reviews: in short, the hub every other system connects through.

When it fails: Annual goals nobody looks at again, check-ins that depend on the manager, and reviews full of surprises.

How Seven works on this →
System 5 · Module 3

Leadership, Capability & Succession

Where leaders come from, how capability is built, and also how deep the bench is behind critical roles.

When it fails: Strong performers promoted and left to figure it out, and a crisis every time a key leader resigns.

How Seven works on this →
System 6 · Diagnostic, with partners

Rewards, Recognition & Total Value

Pay architecture, whether rewards match stated priorities, and also how good work is recognised.

When it fails: The performance system asks for one thing while pay quietly rewards another.

Diagnosed through the People OS Diagnostic™ →
System 7 · Module 4

Culture, Engagement & Wellbeing

What the culture actually is, what happens after surveys, and how overload is spotted before people leave.

When it fails: Culture assumed rather than measured, surveys shelved, and burnout found at the exit interview.

Five maturity levels

How the People Operating System measures maturity

To begin with, each system is rated on the same five levels. Therefore, leaders can compare very different parts of the organisation on one scale.

L1

Ad Hoc

Practices depend on individuals and happen when pain forces them.

L2

Defined

Processes exist on paper, but the line does not run them consistently.

L3

Integrated

The system works across most of the organisation and also connects to strategy.

L4

Optimised

The system is measured and calibrated, then improved on a defined cycle.

L5

Strategic

Above all, the system is a competitive advantage that shapes what the organisation can attempt.

Most leadership teams, asked to rate themselves, land at Level 3. However, evidence usually places them a level lower. That is why the free Pulse is self-reported, while the paid Diagnostic is evidence-based.

How systems fail

Eight patterns of a People Operating System under strain

In general, weak systems rarely fail alone. Instead, they combine into recognisable patterns, and naming the pattern is usually the fastest way to agree where to start.

S = system, strongSystem weakOverall signal
S7 strongS2 weakS4 weak

The Warm Chaos

People love working here, but nothing quite works. Culture is carrying the weight your structure and rhythm should bear, and culture alone does not scale past the founder's line of sight.

S4 strongS2 weak

Great Goals, Wrong Chart

Your execution rhythm is ahead of your architecture. Goals cascade into a structure that cannot hold them, so accountability keeps landing between teams.

S3 strongS5 weak

The Revolving Door

You hire well but develop little. Good people arrive, plateau and leave for the growth you did not build, often to an employer paying more.

S4 strongS7 weak

The Burnout Engine

The rhythm drives hard, while nothing replenishes. Performance is being extracted, not generated, and the numbers hold until the resignations start.

The Paper Organisation

Everything is defined, but nothing is alive. Processes exist as documents HR must push, rather than systems the line runs.

S4 strongS6 weak

The Misaligned Engine

You have built a rhythm that asks for one thing while pay quietly rewards another. As a result, every week the reward system erodes what the performance system builds.

Common questions

The People Operating System: common questions

What is the People Operating System?

The People Operating System™ (People OS) is a framework from Seven People Systems. Specifically, it treats an organisation's people practices as seven interlocking systems: strategy and workforce planning; structure and role architecture; talent acquisition and onboarding; performance and execution rhythm; leadership, capability and succession; rewards and recognition; and culture, engagement and wellbeing. In addition, each system is rated on five maturity levels.

How do the five modules relate to the seven systems?

In short, the seven systems describe what every organisation runs. In contrast, the five modules describe how Seven builds them: Assessments and HR Analytics, Performance and Execution, Leadership Development, Culture and Employee Experience, and AI Capability. So each product Seven sells sits in one module and strengthens one or more systems.

Why is Performance & Execution Rhythm the hub?

Above all, goals, check-ins and reviews are where every other system shows up in daily work. For example, structure decides whether goals have a home, and leadership decides whether check-ins are any good. That is why System 4 carries extra weight in the Pulse score.

Is the People OS a software product?

No, because it is an organisational people systems framework, not software. As a result, it works alongside whatever HRMS or tools you already use. Instead of choosing a platform, it focuses on how the systems behave.

Is the People OS Pulse™ free, and what happens to my answers?

Yes, the Pulse is free. We ask for your name, work email and company before showing results, and we use them to send your results and follow up. In addition, you can tick a box to let your answers, without your name, email or company, join the India People Benchmark™. Both are handled under our privacy policy.

How is the Pulse different from the People OS Diagnostic™?

To begin with, the Pulse is a ten-minute self-assessment based on one person's view. The Diagnostic, on the other hand, uses surveys, document review and interviews across the organisation. It typically takes three to four weeks, carries a fixed fee agreed before work starts, and ends in a board-ready report and roadmap.

What is a Fractional People Operating Officer?

It is a senior Seven lead who runs your People Operating System with you, on a monthly retainer with a 12-month minimum. In practice, it suits companies that need senior people leadership but cannot yet justify a full-time CHRO.

Who is the People OS for?

CEOs, founders, CHROs and leadership teams in growing Indian organisations. In particular, it suits those who want a people operating model India's boards can follow, showing which system to fix first rather than buying programmes one at a time.
