Culture transformation consulting in India, measured at both ends — with evidence, not adjectives

Seven People Systems is the culture transformation consulting firm Indian organisations call when culture change has to be serious, measured and survive the leadership offsite. We diagnose with the OCI, design the target culture, embed behaviours through leaders and re-measure with the OEI — organisational culture consulting with a before and an after.

The problems we're called in for

When the values are on the wall and the behaviour is in the corridor

Culture change consulting firms in India are usually called after one of three disappointments. Each one comes from treating culture as a communication exercise rather than a system that leaders run, measure and are held to.

Symptom 01

Values on the wall, not in the room

A values launch, posters, a video from the CEO — and the same meetings, the same escalations, the same silence when a senior leader behaves badly. Culture is what leaders tolerate, and nothing in the launch changed that.

Symptom 02

Surveys that measure mood, not culture

An engagement score tells you how people feel this quarter. It does not tell you which behaviours are rewarded, which are punished and which are quietly expected. Workplace culture consultants who start from engagement data are solving the wrong problem.

Symptom 03

The offsite high

Two inspiring days, a charter everyone signed, and a slow return to normal by week six. Without leaders embedding behaviours in the rhythm of the business, and a re-measure to keep them honest, culture change is an event.

3

large-scale culture change exercises that defined how we work: Tata Sky, Colgate-Palmolive and the Finance function of Godrej Consumer Products — the kind of engagement that runs for quarters, reaches every manager and is measured at both ends. That is the standard every culture engagement at Seven is held to.

Measurement first

Culture is measured before it is changed

We baseline whole-organisation culture with the Organizational Culture Inventory and the levers around it with the OEI; the instrument pages explain both. For teams, the GSI and the Team Confidence Report™ do the same job. Inclusion, belonging and employee experience consulting sit inside this practice, measured the same way. That is what culture transformation consulting in India has to mean: measured before, measured after.

Where we work: culture consulting in Mumbai and Pune, culture transformation for Bengaluru organisations, org culture consultants for Delhi NCR teams, a culture change firm for Hyderabad — and across India and the GCC.

How the OCI works
How an engagement runs

Diagnose, design, embed, re-measure

Four steps, run for quarters rather than days — culture transformation consulting in India done properly. The third one is where most culture programs quietly stop, and the fourth is where ours is judged.

01

Diagnose

OCI and OEI baseline current culture, ideal culture and the levers that shape it — read back to the leadership team, not filed.

02

Design

A target culture translated into observable behaviours by level, and the management rhythms that will carry them.

03

Embed

Leaders, not posters: manager cohorts, decision forums, recognition and consequence redesigned so the behaviours are rewarded daily.

04

Re-measure

The OCI and OEI run again, 12 to 18 months on. The before-and-after is the report.

Common questions

Culture transformation consulting in India, asked straight

What does a culture transformation engagement actually involve?
Culture transformation consulting in India, done properly, runs four stages over 12 to 24 months: a diagnostic baseline with the OCI and OEI, a target-culture design translated into behaviours by level, an embedding phase run through leaders and management rhythms, and a re-measure with the same instruments. It is a program, not a workshop, and it reaches every manager.
How is this different from an engagement survey and a values rollout?
An engagement survey measures how people feel; a culture diagnostic measures which behaviours are expected and rewarded. A values rollout communicates intent; an embedding program changes what leaders do, decide and tolerate. We do the second of each, and we measure it.
How long does culture change take?
Measurable movement on the OCI typically shows at the 12-to-18-month re-measure. Early behavioural signals — how meetings run, how escalations are handled — appear within a quarter of leaders starting the embedding work. Anyone promising a culture change in a month is describing a launch, not a change.
Does this work for a single function or business unit?
Yes. Some of our deepest culture work has been inside one function — the Finance function at Godrej Consumer Products, for example — where the leadership team owns the outcome and the population is small enough to reach every manager quickly.
Where do inclusion, belonging and employee experience fit?
Inside this practice. We treat inclusion and employee experience as outcomes of culture rather than separate programs: they are measured in the same diagnostic, designed into the same behaviours and re-measured at the same time. Standalone inclusion workshops without that spine do not move the numbers.
What does the leadership team have to commit to?
Time and visibility. The CEO and senior team read the baseline themselves, agree the target culture, model the behaviours first and sit in the re-measure readout. We will say at the diagnostic stage if that commitment is not there — and recommend a smaller engagement rather than a culture program that will not land.

Tell us what the culture is doing to the business

A merger that has not merged, a values launch that changed nothing, a team that cannot deliver — describe it and a senior practitioner will come back with a view on what to measure first. Culture transformation consulting in India starts there.
